A founder's guide to digitising a Kandla port logistics business

Gandhidham runs on logistics. Between Deendayal (Kandla) Port and Mundra, thousands of forwarders, CHAs, transporters and warehouse operators move India's cargo, and most of them still run on registers, Excel sheets and WhatsApp. If you're a founder or second-generation owner thinking about digitising, this is the honest playbook we give our neighbours here in Kutch.

Why now, specifically

Three forces are converging. Compliance is now digital-first, GST, e-Invoicing, e-Way Bills and ICEGATE filings all assume structured data. Customers expect live status, not a phone call. Digitise in this order, not all at once

The single biggest mistake we see locally is trying to computerise everything in one go. The businesses that succeed do it in stages:

• 1. Accounts first. If your books aren't digital and reconciled, nothing downstream can be trusted. Get billing, receivables and GST filing into one system before anything else.
• 2. Jobs and operations second. One record per job, import, export, transport trip or warehouse lot, that everyone updates. This kills the "check with Suresh" problem.
• 3. Documents third. Every BL, invoice and delivery order captured at arrival, attached to its job. With AI document reading, this step increasingly happens automatically.
• 4. Compliance last. Once jobs and documents are structured, e-Way Bills, GST returns and port filings become outputs, not projects.

Digitisation isn't buying software. It's changing where the truth lives, from someone's memory to a system everyone can see.

What it realistically costs

For a typical Gandhidham forwarder or CHA (5–50 staff), a serious cloud ERP rollout, software, implementation, data migration and training, costs less per month than one back-office salary. The AI automation layer adds a modest per-document cost. What it returns: hours of typing removed daily, fewer detention/demurrage penalties from data errors, faster billing, and books that close in days, not weeks.
